In an increasingly competitive business environment, the ability to spot and seize new opportunities, to plot a path of successful growth for an organisation, and to use resources effectively and efficiently, becomes paramount.
Managers have a number of management tools at their disposal to help meet the challenges that they face. Among these are tools for dealing with strategy analysis, choice and implementation. The challenge for managers is knowing which of these tools to use, how many to use, and when to use them.
Our research explored the use of strategy tools in organisations. By questioning over 2,000 business school alumni, all of whom will have been exposed to a variety of strategy tools as part of their business education, we looked at the impact of a range of variables on the use of strategy tools.
By consulting with both business academics and alumni on their knowledge and use of strategy tools, we have constructed a strategy toolkit containing a limited number of strategy tools that managers would benefit from being familiar and using in their work, particularly as their experience and seniority increases.
In particular, our research revealed the following:
■ While the world's managers may be firmly attached to SWOT analysis, the most popular by far of the strategy tools we encountered, several other tools are both frequently used and useful.
From our research we have constructed the following core strategy toolkit for practitioners: SWOT analysis, key success factors, core competences analysis, scenario planning, value chain, Porter’s five forces, resource-based analysis, industry life cycle, PESTLE analysis and portfolio matrices.
■ Diversity is important. The majority of managers use between three and five strategy tools, providing sufficient diversity, but still manageable.
■ The US and Europe are lagging behind. Managers from companies with headquarters in Asia, Africa, the Middle East or South America tend to use a higher number of tools than managers from companies with headquarters in the US and Europe.
■ Even though SWOT analysis is easily the most popular tool, the tools with the most users are not the ones considered by managers as the most valuable.
■ The usefulness of strategy tools varies according to the stage of the strategy process - strategy analysis, choice or implementation. Porter's 5 forces and PESTLE analysis are considered to be the more valuable for conducting strategy analysis; scenario planning for strategy choice; and key success factors for strategy implementation.
■ Managers consider strategy tools more useful for analysis and sense-making purposes than for making and implementing decisions; this may mean that more emphasis is required during training and education on those tools that assist managers with making and implementing decisions.
■ There is a strong link between training and education, age, and career progression and a greater use of strategy tools. Managers with higher levels of education (e.g. post-graduates) and who attend management training regularly (at least once a year), use more strategy tools. Although managers who had their last formal education less than two years ago use slightly less tools than other managers.
Equally, senior managers tend to use more strategy tools than managers in all other hierarchical levels; the use of strategy tools starts increasing after two years in a position or firm.
■ Finally, and importantly, our findings show that managers do not choose tools because of their relevance to the topics they intend to address, but those that are easier to understand and use, as well as those that hold the highest level of legitimacy with their peers i.e. the best known and most frequently used.
Not that this necessarily makes a difference to outcomes as we did not identify relevant differences in the type of tools used.

Zdolność dostrzegania i wykorzystywania nowych możliwości, na równi z umiejętnością obierania właściwego kierunku rozwoju organizacji, a także umiejętnego i skutecznego wykorzystywania dostępnych środków, nabiera kapitalnego znaczenia w coraz bardziej konkurencyjnym środowisku biznesowym.
Menadżerowie mają do dyspozycji różne instrumenty zarządzania, stosowane m.in. podczas analizy, wyboru oraz wdrażania danej strategii, dzięki którym są w stanie sprostać stawianym przed nimi zadaniom. Prawdziwe wyzwanie dla menadżerów stanowi jednak konieczność trafnego dobierania tych instrumentów: ich rodzaju, liczby oraz warunków stosowania.
Wykonane badania dotyczyły zagadnienia stosowania instrumentów zarządzania strategicznego w przedsiębiorstwach. Przeprowadzenie badań ankietowych wśród 2 000 absolwentów szkół biznesu, którzy w ramach edukacji biznesowej mieli styczność z różnorodnymi instrumentami zarządzania strategicznego, umożliwiło przeanalizowanie wpływu wybranych zmiennych na stosowanie tych instrumentów.
Po konsultacjach z wykładowcami i absolwentami szkół biznesu na temat posiadanej przez obie grupy respondentów wiedzy o instrumentach zarządzania strategicznego i o ich stosowaniu, sporządzone zostało instrumentarium zarządzania strategicznego, składające się z pewnej ograniczonej liczby instrumentów. Ich poznanie i stosowanie przyniesie menadżerom wymierne korzyści, zwłaszcza w miarę wzrostu ich doświadczenia zawodowego i stażu pracy.
W wyniku przeprowadzonych badań wykazano w szczególności, że:
■ Menadżerowie na całym świecie preferują analizę SWOT, stanowiącą zdecydowanie najbardziej popularny instrument zarządzania strategicznego wśród tych, z którymi autorzy raportu mieli styczność w czasie prowadzonych badań. Istnieje jednak wiele innych użytecznych i często stosowanych instrumentów zarządzana strategicznego.
Badania zaowocowały sporządzeniem następującego, podstawowego instrumentarium zarządzania strategicznego dla praktyków: analizy SWOT, analizy kluczowych czynników sukcesu, analizy kompetencji podstawowych, metody tworzenia scenariuszy wydarzeń, analizy łańcucha wartości, 5 sił Portera, podejścia zasobowego, metody cyklu życia produktu (sektora), analizy PESTEL oraz macierzy portfelowych.
■ Menadżerowie cenią sobie różnorodność dostępnych instrumentów zarządzania strategicznego, dlatego większość z nich stosuje od 3 do 5 instrumentów, co pozwala na wielokierunkowość działań, przy równoczesnym zachowaniu ich wykonalności.
■ Stany Zjednoczone i Europa pozostają w tyle: menadżerowie pracujący w firmach, których siedziby główne znajdują się w Azji, Afryce, na Bliskim Wschodzie i w Ameryce Południowej zazwyczaj stosują większą liczbę instrumentów zarządzania strategicznego niż kadra kierownicza firm w Stanach Zjednoczonych i Europie.
■ Mimo, iż analiza SWOT stanowi zdecydowanie najbardziej popularny instrument zarządzania strategicznego, menadżerowie nie postrzegają instrumentów stosowanych najczęściej jako najbardziej wartościowych.
■ Przydatność instrumentów zarządzania strategicznego zależy od etapu procesu zarządzania strategicznego – analizy strategii, jej wyboru czy wdrażania. Analiza 5 sił Portera oraz analiza PESTLE uważane są za najbardziej pożądane na etapie przeprowadzania analizy strategii, metoda tworzenia scenariuszy wydarzeń – na etapie wyboru, a kluczowe czynniki sukcesu – na etapie wdrażania wybranej strategii.
■ Menadżerowie uważają, iż instrumenty zarządzania strategicznego są bardziej przydatne na etapie przeprowadzania analizy i wyprowadzania wniosków, niż podczas podejmowania i realizacji decyzji. Prowadzi to do konkluzji, iż zarówno w trakcie studiów, jak i szkoleń należy przywiązywać większą wagę do prezentowania tych instrumentów zarządzania strategicznego, które w praktyce służą menadżerom do podejmowania
i realizacji decyzji.
■ Istnieje korelacja między wykształceniem, szkoleniami, wiekiem
i rozwojem zawodowym a zintensyfikowanym poziomem użytkowania instrumentów zarządzania strategicznego. Menadżerowie z wykształceniem wyższym (np. z tytułem magistra) regularnie uczęszczający na szkolenia z zarządzania (co najmniej raz w roku) stosują więcej instrumentów zarządzania. Jednakże ci, którzy ukończyli studia wcześniej niż 2 lata przed rozpoczęciem opisywanych badań, stosują nieco mniejszą liczbę instrumentów zarządzania strategicznego, niż pozostali członkowie kadry menadżerskiej.
Menadżerowie wyższego szczebla stosują zazwyczaj więcej instrumentów zarządzania niż ich współpracownicy na innych szczeblach w hierarchii firmy. Stosowanie instrumentów zarządzania strategicznego ulega intensyfikacji po okresie 2 lat zatrudnienia bądź sprawowania stałej funkcji w tej samej firmie.
■ Na koniec warto zauważyć, że wyniki przeprowadzonych badań wyraźnie wskazują, iż menadżerowie nie dobierają instrumentów zarządzania strategicznego ze względu na ich przydatność w rozwiązywaniu problemów. Wybierają oni instrumenty, które uznają za łatwiejsze do zrozumienia
i zastosowania, jak również te najbardziej rozpowszechnione wśród współpracowników, czyli dogłębnie poznane i najczęściej stosowane.
Nie oznacza to jednak, iż powyższe tendencje wpłynęły na wyniki wykonanych badań, jako że nie stwierdzono istotnych różnic pomiędzy rodzajami stosowanych instrumentów.

Source text - Polish Biznes integrujący jako odpowiedź na nowe wyzwania strategiczne firmy
Ponad 10 mln Polaków nie korzysta z internetu, 34% Polaków nie ma konta w banku, a aż 35,5% mieszka w złych lub bardzo złych warunkach mieszkaniowych. To tylko niektóre rodzaje wykluczeń społecznych w naszym kraju. To jednocześnie niezagospodarowane rynki, do których coraz trudniej dotrzeć tradycyjnymi metodami. Jak zdobywać nowe grupy klientów, tworzyć nowe produkty i wdrażać innowacyjne modele biznesowe z udziałem partnerów społecznych? Na te pytania odpowiadali Valeria Budinich i Steven Serneels, goście ostatniej konferencji HBRP z serii „Innowatorzy CSR 2012”, która odbyła się 17 maja 2012 roku.
Gości powitał Andrzej Malinowski, prezydent Pracodawców Rzeczypospolitej Polskiej, który podkreślił dużą rolę jaką reprezentowana przez niego organizacja przywiązuje do kwestii społecznej odpowiedzialności biznesu.
Merytoryczna część konferencji rozpoczęła się od wprowadzenia Andrzeja Jacaszka, wydawcy HBRP, który w sposób niezwykle energetyczny opowiedział historię wdrażania idei odpowiedzialnego biznesu. Uczestnicy zapoznali się z ewolucją sposobu myślenia na temat ról, jakie ma do spełnienia przedsiębiorstwo w społeczeństwie, którego jest częścią. Wydawca HBRP wzbogacił swoją prezentację wieloma intrygującymi ciekawostkami.
Andrzej Jacaszek krótko omówił także wyniki badań, jakie HBRP wraz z partnerami: Stowarzyszeniem Klon/Jawor, portalem ngo.pl i organizacją Ashoka, przeprowadził wśród przedsiębiorstw i organizacji pozarządowych. Przedstawił dotychczasowe doświadczenia biznesu ze współpracy z trzecim sektorem i wyjaśnił, jaki jest potencjał rozwijania nowych form współpracy biznesu i NGO w Polsce. Omawianie wyników przeprowadzonej ankiety – z perspektywy organizacji pozarządowych – kontynuowała Jadwiga Przewłocka, koordynatorka Programu Badania Aktywności Obywatelskiej w Stowarzyszeniu Klon/Jawor, która przygotowała i przeanalizowała odpowiedzi nadesłane przez przedstawicieli NGO. Głównym wnioskiem z badania jest to, że w Polsce istnieje potencjał współpracy biznesu i NGO. Potrzebne są jednak nie tylko dobre chęci, ale przede wszystkim spotkanie dwóch sektorów, lepsze wzajemne zrozumienie, jasne przedstawienie oczekiwań i wreszcie partnerskie podejście. I choć przed obydwoma sektorami jeszcze długa droga, to wyniki badania pokazują, że nowe formy kooperacji, także te zakładające wzrost zysków przedsiębiorstw, mają szansę się w Polsce rozwijać.
Następnie Steven Serneels, który doradza firmom na całym świecie, przedstawił koncepcję biznesu integrującego (inclusive business) i wyjaśnił, dlaczego największe korporacje świata coraz śmielej eksperymentują z tą ideą. Serneels podkreślił, że spadek siły nabywczej społeczeństw krajów dojrzałych i czynniki demograficzne negatywnie wpłyną na możliwość dalszego rozwoju według dotychczasowych reguł. Dlatego jego zdaniem firmy będą musiały sięgać po rynki, których nigdy wcześniej nie postrzegały jako poważnych klientów, partnerów w łańcuchu dostaw czy pracowników. Jego zdaniem sukces odniosą firmy, które jako pierwsze stworzą nową ofertę wartości i trafią do nowych grup konsumentów, a także te które nawiążą współpracę z drobnymi producentami czy dostawcami.
Valeria Budinich w swojej prezentacji omówiła koncepcję hybrydowego łańcucha wartości (Hybrid Value Chain– HVC), który zakłada skuteczne współdziałanie biznesu i organizacji społecznych w modelu biznesu integrującego. Hybrydowy łańcuch wartości pozwala integrować innowacje i przedsiębiorczość sektora biznesu z wiedzą i doświadczeniem sektora społecznego. Zasadniczą cechą tej koncepcji jest to, że współdziałanie to odbywa się w myśl rynkowych reguł gry i jest nastawione na zysk. Budinich jest liderką programu Full Economic Citizenship (FEC) Initiative – globalnej inicjatywy Ashoki ułatwiającej zawiązywanie partnerstw między przedsiębiorcami społecznymi i prywatnymi firmami w celu dostarczania produktów i usług dla małych producentów i ubogich rodzin. W swojej prezentacji przekonywała, że biznes i organizacje społeczne pracując ramię w ramię mogą dokonać wielkich rzeczy - doprowadzić do zauważalnej zmiany społecznej w dużej skali, a jednocześnie sprawić, by firmy mogły się zyskownie rozwijać na nowych rynkach. Organizacje społeczne wnoszą do takiego partnerstwa znajomość potrzeb społecznych, dostęp do grup marginalizowanych, kanałów dystrybucji. W trakcie sesji pytań doszło do gorącej dyskusji na temat różnic między ideą społecznej odpowiedzialności biznesu (CSR) i koncepcją promowaną przez gości konferencji. Przedstawicielka Forum Odpowiedzialnego Biznesu Mirella Panek-Owsiańska sprzeciwiła się wprowadzaniu antagonizmów pomiędzy obydwiema koncepcjami. Steven Serneels i Valeria Budinich wyjaśnili, że hybrydowe łańcuchy wartości przeciwstawiają CSR-owi postrzeganemu jako prosty transfer zasobów. Jednak podsumowując Valeria Budinich przyznała, że tak naprawdę czas pokaże, która z tych idei była trafniej sformułowana i skuteczniejsza.
Następnie Irena Pichola i Aleksandra Stanek-Kowalczyk z firmy doradczej PwC przedstawiły najważniejsze wyzwania zrównoważonego rozwoju, przed jakimi stoi świat w przededniu szczytu w Rio de Janeiro. Właśnie w odpowiedzi na te wyzwania powstał raport „Wizja 2050” oraz lokalna wersja „Wizja zrównoważonego rozwoju dla polskiego biznesu 2050”. Przedstawicielka PwC omówiła najważniejsze cele zrównoważonego rozwoju z perspektywy polskiego biznesu oraz wezwała przedstawicieli przedsiębiorstw do podpisania Deklaracji polskiego biznesu na rzecz zrównoważonego rozwoju.
W kolejnej części konferencji uczestnicy wysłuchali wykładu Pani Joanna Smolińska, przedstawicielki firmy Antalis, partnera projektu, która przekonywała do świadomego korzystania z certyfikowanego papieru.
Cała popołudniowa część konferencji przyjęła formę warsztatów. Sesje prowadzili Valeria Budinich, Steven Serneels, Ewa Konczal przedstawiciele Ashoka oraz Arkadiusz Hajduk z ICAN Institute
Konferencja była również okazją do zaprezentowania szóstej już z kolei publikacji z serii „Odpowiedzialny Biznes” pod tytułem „Sojusz na rzecz potrzebnych zmian”. W publikacji można znaleźć artykuły na temat HVC, biznesu integrującego, omówienie wyników przeprowadzonych badań, zapis debaty redakcyjnej, w której przedstawiciele biznesu i NGO dyskutowali na temat możliwości wzajemnej współpracy, a także materiał na temat roli współpracy w kontekście realizacji celów zrównoważonego rozwoju. Uczestnicy konferencji byli pierwszymi czytelnikami publikacji. Następnie będzie on dystrybuowany wraz z czerwcowym numerem HBRP.
Translation - English Inclusive business as a response to new strategic challenges of companies
Over 10 million Poles do not use the Internet, 34% of Poles do not have a bank account and as many as 35.5% live in poor or very poor housing conditions. These are only a few types of social exclusion in Poland. These also constitute the untapped as yet markets that are becoming increasingly difficult to reach with traditional methods. How to win new customer groups, create new products and implement innovative business models while involving social partners? These questions were answered by Valeria Budinich and Steven Serneels, guests of the most recent Harvard Business Review Polska (HBRP) conference series entitled "CSR Innovators 2012" that took place on 17 May 2012.
The conference guests were welcomed by Andrzej Malinowski, president of Employers of Poland (pl. Pracodawcy Rzeczypospolitej Polskiej), who emphasised that corporate social responsibility is of significant importance to the organisation represented by him. The substantive part of the conference began with an introduction by Andrzej Jacaszek, publisher of HBRP, who, in a very engaging way, outlined the ways in which the idea of CSR has been implemented so far. Conference participants learned about the evolution of thinking concerning the roles that a given company needs to fulfil in the society that it constitutes a part of. The publisher of HBRP punctuated his presentation with a number of intriguing facts.
Furthermore, Andrzej Jacaszek briefly discussed the outcomes of a study that HBRP carried out among various businesses and NGOs together with its partners, i.e. Stowarzyszenie Klon/Jawor (Klon/Jawor Association), the ngo.pl portal and Ashoka organisation. He presented the current experience of business and third sector cooperation and explained to the conference participants the potential that lies behind developing new forms of cooperation between the business sector and NGOs in Poland. Jadwiga Przewłocka, who coordinates the Civic Activity Research Programme (pl. Program Badania Aktywności Obywatelskiej) at Stowarzyszenie Klon/Jawor, having analysed the responses received from representatives of NGOs, discussed further the survey results, this time from a perspective of non-governmental organizations. The main finding of the study is that in Poland there exists a potential for cooperation between the business sector and NGOs. What is required in the current circumstances though are not only good intentions but also the coming together of two sectors, a better mutual understanding, setting of clear expectations and finally a partnership approach. And even though there is a long way ahead of both sectors, the conducted study demonstrated that new forms of cooperation, including those involving the corporate profit growth, are likely to develop in Poland.
Next, Steven Serneels, who provides consulting services to companies around the world, introduced the concept of inclusive business and explained to the audience why the largest corporations in the world are approaching this concept with consistently growing audacity. Serneels emphasized that both the decline in the customer purchasing power in mature countries and demographic factors will negatively affect the possibility of further development in line with existing rules. Therefore, according to him, companies will have to access markets that have not been previously perceived to be major customer markets, supply chain partners or potential employees. In his opinion, those companies that first will manage to create a new value pyramid and reach new consumer groups as well as those that will collaborate with small manufacturers or suppliers will achieve success.
Valeria Budinich discussed in her presentation the concept of a hybrid value chain (HVC) that provides for the effective cooperation of business and social organizations within the framework of the inclusive business model. The hybrid value chain allows for the integration of innovation and entrepreneurship characteristic of the business sector with the knowledge and experience of the social sector. The principal feature of this concept is that the mentioned cooperation is carried out in accordance with rules of the game present in market economies and is profit-oriented. Budinich is a leader of the Full Economic Citizenship (FEC) Initiative programme - a global initiative of Ashoka aimed at facilitating partnerships between social entrepreneurs and private companies in order to provide products and services for small manufacturers and families living in poverty. In her presentation, she argued that business and social organizations working side by side can accomplish great things. They can help achieve a social change noticeable on a large scale and at the same time enable the companies to profitably expand into new markets. Social organizations bring into such partnerships knowledge of social needs, access to marginalised groups and new distribution channels. Social entrepreneurs also help to create a favourable business environment because they are perceived as reliable partners who are trusted by the local communities. Business representatives, on the other hand, provide specific knowledge of business processes, financial capital and the capability to create and support large-scale ventures. Valeria punctuated her presentation with numerous examples of companies (e.g. Zurich, Danone) cooperating with social organizations around the world and achieving business benefits.
During the question and answer time, a heated discussion took place concerning the differences between the notion of corporate social responsibility (CSR) and a concept promoted by the conference guests. Mirella Panek-Owsiańska, a representative of the Responsible Business Forum (pl. Forum Odpowiedzialnego Biznesu), objected to the idea of creating opposition between the two concepts. Steven Serneels and Valeria Budinich explained to the audience that the hybrid value chains defy the way in which CSR is perceived as a simple transfer of resources. However, in her presentation summary, Valeria Budinich admitted that only time will tell which of these ideas was more aptly phrased and proved to be more effective.
Irena Pichola and Aleksandra Stanek-Kowalczyk of PwC consulting practice outlined then major sustainable development challenges facing the world on the eve of the summit in Rio de Janeiro. It was in response to these challenges that the report "Vision 2050" and its local version entitled the "Vision of sustainable development for Polish business in 2050” were compiled. A PwC representative discussed the key objectives of sustainable development from the perspective of the Polish business sector and invited business representatives to sign The Polish Business Declaration on Sustainable Development (pl. Deklaracja polskiego biznesu na rzecz zrównoważonego rozwoju).
In the following part of the conference, participants listened to the presentation given by Joanna Smolińska, a representative of the project partner company Antalis, who argued for a conscious use of paper with certified credentials.
The afternoon part of the conference constituted of workshops. Numerous sessions were led by Valeria Budinich, Steven Serneels, Ewa Konczal - the representatives of Ashoka - and Arkadiusz Hajduk of the ICAN Institute.
Additionally, the conference constituted an apt opportunity to launch "The Change Alliance" (pl. "Sojusz na rzecz potrzebnych zmian") being the sixth publication in the "Corporate Responsibility" (pl. "Odpowiedzialny Biznes") publication series. This new publication contains articles on the subject of HVC, inclusive business as well as a summary of the study results together with a transcript of an editorial debate in which business and NGO representatives discussed the possibility of a mutual cooperation, all complemented by the resources on the role of said cooperation in meeting the objectives of sustainable development. Conference participants were first to familiarize themselves with the mentioned publication, which will be available to a wider audience as an insert in June issue of HBRP.
